Summary

Our project enabled an eCommerce company to introduce an international matrix organization by aligning communication strategies across all levels, supporting leadership development, and delivering innovative creative content, ensuring consistent and effective change management.

The Situation

The company had grown successfully across four country regions, excelling in local markets. However, the reliance on local solutions led to duplicated efforts and missed opportunities for efficiency. To remain competitive, the organization sought to internationalize selected business functions and driving cross-functional collaboration by introducing an international matrix organization.

Our Service

  • Change Management & Communication: We provided a tailored communication strategy with a standardized communication approach, advising on strategies to align messaging across global and local levels. By developing detailed communication cascades and overseeing communication activities – on project and functional level – , we ensured clarity and consistency throughout the transformation.
  • Leadership Development & Coaching: We established SMARTies, focusing on key leadership skills required for managing change in a matrix structure, including virtual team management, change mindset, and effective cross-border communication. Empowered leaders in dedicated training sessions to eliminate redundant processes by fostering a new leadership mindset that encourages collaboration across regions.
  • ten4 Creative: We created engaging content, including explanation videos, to communicate the introduction of international business functions and the benefits of the matrix organization, ensuring employees understood the changes and their roles in the transformation.

The Outcome

  • Consistent & Clear Communication: A comprehensive communication strategy, supported by creative content such as explanation videos, has ensured consistent messaging across global and local levels. This has enhanced employee understanding of the transformation.
  • Leadership Empowerment: Managers have gained critical skills for managing cross-functional teams, leading through change, and adopting new ways of working.
